Two Weeks Out: A Crisis Checklist for Controllers Behind on Digital Evaluation Readiness
October semester examinations begin in under two weeks for most Indian universities. Controllers who have not yet completed digital evaluation preparation can still salvage the cycle with a focused, triage-first approach.

The Window Has Narrowed — But It Has Not Closed
The six-week preparation window that ended in late September was the ideal runway for implementing digital evaluation for the October 2026 examination cycle. Many universities used it. Many did not.
If you are reading this on September 17 or in the days that follow, and your institution has not completed its digital evaluation readiness audit, this post is for you.
Two weeks is not enough time to implement on-screen marking from scratch across your entire university. It is enough time to make a structured triage decision, secure the infrastructure that matters most, and set up a partial digital cycle that protects your institution's most exposed processes while deferring the rest.
The objective of a crisis-mode preparation sprint is not perfection. It is to eliminate the highest-risk failure points — lost answer books, untraceable marks changes, manual totalling errors — within the time available.
Step 1: Triage Your Examination Volume
Not all subjects and departments carry equal risk in a compressed evaluation timeline. Your first task is to categorise your examination workload by volume and risk profile.
Tier 1 — High-volume, high-stakes subjects: Core papers with more than 500 answer scripts, subjects where revaluation rates have historically been high, and papers where student grievance complaints have reached senior administration in prior cycles. These are your highest-priority targets for digital evaluation.
Tier 2 — Moderate-volume, standard-risk subjects: Routine semester papers in mainstream programmes with established evaluation workflows. These can move to digital evaluation if scanning infrastructure is available and evaluators have prior digital marking experience.
Tier 3 — Low-volume or specialist subjects: Postgraduate papers, project evaluations, practical components, and subjects with fewer than 50 answer scripts. These typically have the most complex marking schemes and are the least suitable for a rushed digital transition. If you have not already configured these for digital evaluation, leave them in paper-based processes for this cycle and plan for the next.
This triage is not a permanent categorisation. It is a sequencing decision for the next two weeks.
Step 2: Audit Your Scanning Infrastructure in the Next 48 Hours
Digital evaluation begins with scanning. If you cannot produce a verified, hash-checked digital image of every answer book page within a defined window after the examination, the rest of your digital evaluation infrastructure is irrelevant.
Run this infrastructure audit immediately:

Step 3: Evaluator Preparation in Compressed Time

Day 1-3: Identify evaluators who have used the digital evaluation platform in prior cycles. These evaluators are your pilot group for Tier 1 subjects. Reactivate their access and conduct a one-hour refresher session focusing on any interface changes since their last use.
Day 4-7: Run a mandatory two-hour orientation session for all new evaluators who will mark Tier 1 subjects. The session must cover: logging in and authenticating, navigating the question-by-question marking interface, the session save and resume process, what to do if connectivity drops, and how to flag an answer script with a scanning quality issue.
Day 8-10: Conduct a mandatory mock evaluation using 20 to 30 real answer scripts from a previous cycle (with all identifying information removed). Each evaluator must complete the mock without assistance before receiving access to live examination data. Evaluators who cannot complete the mock successfully are not ready for digital evaluation this cycle and should be assigned to paper-based subjects.

Many universities discover this requirement only when students begin filing applications — by which point it requires manual extraction from paper-based or partially digital systems.

A partial digital cycle that covers your highest-volume, highest-risk subjects with proper scanning, evaluator training, double valuation, and audit trails is materially better than a full paper-based cycle.
Document your decision clearly: which subjects went digital, which remained on paper, and why. This documentation is both an institutional record and the starting point for your full-cycle planning for the next semester.
